This guide shows how to get all Weapon and Character Upgrades in Shadow Warrior 3. There are 49 Weapon Upgrades and 28 Character Upgrades, for a total of 77 Upgrades. Of these, 19 Upgrades can be gotten from combat challenges (9 weapon and 10 character), whereas the remaining 58 are found throughout the game as collectible orbs (40 weapon and 18 character). Obtaining all Upgrades is necessary for the Coaching Is Overrated trophy / achievement.
Weapon Upgrades are grey in color and Character Upgrades are purple. With Patch 1.09, Chapter Select was added, which allows you to collect any of these whenever you desire, so nothing is missable. If however you play the game unpatched, there will be no Chapter Select, so you will need to get everything in one go. If you happen to miss a collectible Upgrade in a level and cannot backtrack, you can restart the level if you haven’t finished it yet, or alternatively collect it via Chapter Select later. All collected Upgrades will remain collected upon restarting a checkpoint/chapter or dying, so you won’t have to recollect any in these scenarios.
When using Chapter Select, all Upgrades obtained so far (both collectibles and challenges) will carry over, so you will not need to re-collect any if you’re cleaning up via Chapter Select. Each Chapter will also list how many Weapon and Character Upgrades are available as collectibles, so you can easily keep track of which levels you are missing collectibles in.
Combat Challenges unlock during the third combat arena of Chapter 2: Way to Motoko, and each challenge will reward you with one upgrade. You can work towards these over the course of your playthrough, but if you desire you can grind these out whenever you find a combat arena that is suitable for a challenge. All challenge progress will save if you die, so you can simply make progress towards challenges and die to restart the combat arena. You have to die to do this, if you simply restart checkpoint you will lose that progress.
Glitch Note: 2 Challenges – namely Mr. Doctor and Run & Gun – are known to frequently break and stop tracking. This can be fixed by simply quitting out to the main menu and continuing from there. Because of this it is recommended to regularly check the progress of these 2 challenges, and quit out at the start of combat arenas if they stop tracking. As Run & Gun only requires 10 wallrun kills, it is recommended to do this in a single combat arena while it is tracking. Mr. Doctor however is a lot longer (5000 HP healed), so you will want to check this progress every single combat arena and quit out if it breaks.
Challenge Upgrades
Combat Challenges unlock during the third combat arena of Chapter 2: Way to Motoko, and each challenge will reward you with one upgrade. There are 19 upgrades to be obtained from challenges.
Weapon Upgrades
- Blademaster – Kill 100 enemies with the Katana
- Danger Zone – Kill at least 2 enemies with a single Crimson Bull projectile 15 times
- Staggered – Stagger 50 enemies using Shuriken Spitter
- Multi-Strike – Kill at least 2 enemies with one katana strike 15 times
- CQC – Kill 50 enemies with the Riot Gun while at very close range
- Bullseye – Headshot kill 25 enemies using The Outlaw
- Multi-Tasking – In 5 seconds or less, kill at least 3 enemies in different ways: using the katana, a ranged weapon and an environmental hazard
- Target Practice – Kill 25 Kugutsu demons on balloons before they land
- Death From Above – While in mid-air, kill an enemy with The Basilisk 5 times
Character Upgrades
- One Punch Wang – Push away enemies with the Chi-Blast 100 times
- Mr. Doctor – Heal yourself by a total value of 5000 HP
- Survivor – Kill 25 enemies while being on low health
- Gore Tools Sensei – Kill 100 enemies using Gore Tools
- Ammo Harvester – Gather 100 ammo packs
- Dodge This! – Kill 50 enemies with Fire Barrel explosions
- Mind Your Step! – Kill 10 enemies by pushing them off the ledge with the Chi-Blast
- Face-2-Face – Kill 25 enemies shortly after using Grappling Hook on them
- Run-and-Gun – Kill 10 enemies shortly after a wallrun
- Debuffed – Kill 50 enemies affected by Electric and Ice Barrels
Collectible Upgrades
Collectible Upgrades can be found throughout the chapters. Weapon Upgrades will be grey and Character Upgrades will be purple. There are 58 upgrades to be obtained from collectibles.
Chapter 1: The Dragon’s Back

Right at the beginning of the chapter on the story path, you will get a character upgrade tutorial pop up when you get close.

Found directly on the story path after getting the grapple hook, you will get a weapon upgrade tutorial pop up when you get close.
Weapon Upgrade #2
After sliding down an object that breaks and receiving the lore for Kumo Brotherhood Gates, jump down to a section to your right to find this upgrade.
Character Upgrade #2
After the combat arena where you unlock the challenges, found directly on your path.
Character Upgrade #3
Immediately after the previous character upgrade, slide down a ramp and wallrun to reach another platform. Turn around to see it hiding behind you.
Chapter 3: Motoko’s Thunderdome

Weapon Upgrade #3
While chasing the Tanuki, after the second wallrun turn to your right to see a platform you can climb up. Follow this and wallrun to reach the weapon upgrade.
Weapon Upgrade #4
Immediately after the first combat arena, next to the Tanuki.
Weapon Upgrade #5
Shortly after the previous weapon upgrade, when the Tanuki swims down the stream. Instead of following it, take the path around to the left to find the upgrade sitting on a rock, which can be reached by wallrunning.
Character Upgrade #4
Shortly after the combat arena at Motoko’s Thunderdome, you will do a double wallrun to progress and the upgrade will be in front of you.
Weapon Upgrade #6
In the area directly after your first encounter with the Mogura Twins yokai, head around the platform behind the big tree to find it on the lower section.
Chapter 4: That Damn Dam

Character Upgrade #5
After climbing the tower to the top, instead of going outside follow the path around to find a character upgrade you must crawl through to.
Weapon Upgrade #7
After escaping from the turbine and completing the combat arena, you will see the weapon upgrade ahead of you when you continue. Ignore it for now and continue past the Basilisk weapon to where a grapple point is. Instead of grappling, turn right and you will see a tunnel you can enter. Follow it through to reach the weapon upgrade.
Weapon Upgrade #8
Immediately after the previous upgrade, grapple across and continue up until you find a spot where you can climb on top of the arch the grapple point is attached to. There will be a weapon upgrade on here.
Character Upgrade #6
After the previous upgrade, you will traverse across the face of the broken dam. Partway across you will see this upgrade on the edge of a walkway where three Kugutsu yokai spawn.
Weapon Upgrade #9
Directly on your path as you progress onto the top of the tower, very hard to miss.
Weapon Upgrade #10
After reaching the top of the dam, as soon as you enter the first room where there’s a climbing wall, turn around and crawl through the opening to find the upgrade outside.
Chapter 5: Caves of the Mole People

Weapon Upgrade #11
While progressing through the cave at the start, you will wallrun to a platform with several rabbits. Turn left to see a climbing wall which leads to the weapon upgrade.
Weapon Upgrade #12
After the first combat arena, climb up onto a ledge to the right instead of progressing. You will see a grapple point with a yellow vine on it. Shoot the vine and climb up to find the weapon upgrade.
Character Upgrade #7
After the first combat arena, you will enter a traversal area. After the second wallrun, there will be a grapple point up and to the right. Grapple up here to find the character upgrade.
Weapon Upgrade #13
After second combat arena, there will be three switches you can shoot which lower platforms on a timer. Traverse these until you reach the third platform, and then wait for it to raise. From here you can reach the upgrade.
Weapon Upgrade #14
Immediately after the previous upgrade, cross the next wallrun to find this upgrade directly on your path.
Weapon Upgrade #15
In the room where you first encounter the Hattori yokai, there is a room to right with a switch you can shoot. Shoot it to lower a platform and ride it up, then climb the walls to end up above the weapon upgrade on the opposite wall. Double jump and dash over to grab it.
Chapter 6: Walking on Eggshells

Weapon Upgrade #16
In the forest where you acquire the Shuriken Spitter, there is a path that leads through the bamboo to the right. Head through to find a weapon upgrade.
Weapon Upgrade #17
After wallrunning across a river, you will see a weapon upgrade on a rock in front of you. In order to reach it you must go behind the building opposite it and shoot the yellow vines blocking the entrance, then head inside and climb up. This is on the main story path so it is hard to miss.
Weapon Upgrade #18
Immediately after the previous upgrade you will reach a combat arena, which you must complete first. At the back of this area is a wallrun where you will be able to see some yellow vines you can shoot. Shoot these and jump from the wallrun into the nook to grab the weapon upgrade.
Weapon Upgrade #19
In the same arena as the above upgrade, you will need to shoot two yellow vines to lower a bridge to continue progressing. Walk onto this bridge and look left to see another yellow vine you can shoot. Jump across here and use the wallrun to reach this weapon upgrade.
Character Upgrade #8
Cross the bridge after previous upgrade and you will see a large Buddha statue. Sitting in front of this is the character upgrade.
Chapter 7: Egg Express

Weapon Upgrade #20
After getting off the raft for the first time, you will immediately have a combat arena. After completing this, jump onto the rock near the way forward and you will see a weapon upgrade floating above the river with a grapple point above it. Grapple it and you will swing around to the other side, grabbing the upgrade in the process.
Weapon Upgrade #21
Immediately after completing the second arena, you will climb a wall to reach the raft. The weapon upgrade is immediately up this wall, very hard to miss.
Weapon Upgrade #22
Immediately after the previous upgrade, do not jump down to the raft but instead stand on the ledge and turn around. There will be a wall you can climb that leads to a yellow vine. Shoot it and grapple up to find this weapon upgrade.
Character Upgrade #9
After returning to the raft for the first time, you will eventually go over a waterfall, and there’ll be 2 grapple points in front of you. Instead of grappling, turn right to see a tunnel you can enter where the character upgrade is located.
Character Upgrade #10
After the third combat arena, you will traverse across some broken wooden platforms. The character upgrade will be right along your path.
Weapon Upgrade #23
After the previous upgrade, you will climb a wall and see a grapple point. Grapple up here to find some rabbits and a dog statue. Head past the dog statue and you will find a path to the left that leads above. Jump across the gap to find the weapon upgrade.
Chapter 8: Doomsday Device

After completing the first combat arena, head up the stairs to where you can see a grapple point and some rabbits. Turn left and you will see a rock you can crawl under. The weapon upgrade is located here.
Weapon Upgrade #25
Immediately after the previous upgrade, head across the grapple point to find the weapon upgrade directly on your path.
Character Upgrade #11
After completing the combat arena where you first encounter Chef Oboru Guruma, you will traverse across a few platforms you must shoot to extend. After jumping across the second platform, turn around to see a climbing wall. Climb up into the tower to find this upgrade.
Character Upgrade #12
Once you arrive at the third device location, head downstairs behind the device to find this upgrade.
Weapon Upgrade #26
Immediately after the above upgrade, head towards the Doomsday Device itself and drop down where the fence is broken. Follow this down to the ledge to find the weapon upgrade.
Chapter 9: Wayfarer’s Forest

From the beginning of the level, drop off the cliff where you can see the big luminescent tree in the distance. Once in the forest you will see this upgrade directly in front of you, on your path.
Weapon Upgrade #28
Continue through the forest until you use the second grapple point. Turn around and you will see a mushroom cap sticking out of a tree next to the grapple point. Jump onto this and follow the path around to the weapon upgrade.
Weapon Upgrade #29
After the first combat arena, continue forwards and you’ll be attacked by some enemies on a tree branch. This weapon upgrade will be directly in front of you as you progress.
Character Upgrade #13
Immediately after the previous upgrade before you progress, look right and you will see another mushroom cap sticking out of a tree. Jump onto it and follow the path up the climbing wall to find this character upgrade.
Character Upgrade #14
After the second combat arena, continue forward until you use a grapple point. The character upgrade will be directly in front of you as you land.
Weapon Upgrade #30
Continue through the traversal area where you will cross many grapple points and wallruns, until you reach the second wall climb up a massive log. Once you reach the top, turn around to see some mushroom caps next to the grapple you just used. Jump across to the mushroom caps and drop down to find the weapon upgrade. Alternatively you can swing here from the grapple point itself.
Chapter 10: The Fast and the Furry

After the first combat arena and the ensuing cutscene, follow the path forward until you reach the second wallrun. Immediately after this wallrun is the weapon upgrade directly on your path.
Weapon Upgrade #32
After the second combat arena where you first encounter the Gassy Obariyon, climb up until you reach the first wallrun. Instead of crossing it, turn left to find a path leading behind the wall where the weapon upgrade can be found.
Weapon Upgrade #33
After the third combat arena, you will destroy a dragon statue and fall down to a new area. Once down here you will find this weapon upgrade on the next platform directly along your path.
Character Upgrade #15
Immediately after getting the previous upgrade, turn around and you will see a pagoda with a broken bridge. Jump across the gap and head inside the pagoda to find this character upgrade.
Character Upgrade #16
After completing the combat arena in the ice cavern, climb the wall and cross several wallruns. This character upgrade will be right in front of you once you land.
Weapon Upgrade #34
After the previous upgrade, climb two walls and you will see the dragon in the sky. Instead of jumping onto the platform in front of you, head to the right and you’ll see the weapon upgrade on a lower section of that platform.
Chapter 11: Midnight Snack

After completing the traversal section with the falling ice near the start of the level, you will climb a wall and this weapon upgrade will be directly in front of you.
Weapon Upgrade #36
Immediately after the previous upgrade, you will be back outside and there will be ice falling everywhere. Jump across to the platform to the right and slide down two more platforms, where you will be able to grab the weapon upgrade during a wallrun.
Weapon Upgrade #37
Eventually you will end a traversal section by falling through some ice and returning outside again. Climb the wall in front of you to find another upgrade directly on your path.
Character Upgrade #17
Shortly after the previous upgrade, you will find a wall you can climb. Instead of climbing it however, follow the path to the right where you will find another wall climb that leads to the character upgrade.
Weapon Upgrade #38
Near the end of the level when you are climbing on the dragon’s head (shortly after having to kill two Gassy Obariyon yokai), there will be two walls you can climb. Immediately after this there will be a tunnel you can enter to the right, which will contain this weapon upgrade.
Chapter 12: Intestinal Inspector

Character Upgrade #18
After entering the dragon and completing the first combat arena, you will make your forward until you see two green bounce pads. Ignore them and go left to find a third bounce pad, which will lead you to the character upgrade.
Weapon Upgrade #39
After the second combat arena inside the dragon, you will slide down and have a slow motion grapple point. After grappling turn around and grapple back to reach an area with the weapon upgrade.
Weapon Upgrade #40
After traversing through a section that ends with a massive green bounce pad, there’ll be a weapon upgrade visible to your left. Climb onto the ledge in front of you and turn around to jump inside and grab the upgrade.

Just so you know even though the game doesn’t tell you, and when you try to do it it says progress will be lost. If you start up a new game on the same save slot you keep all collectibles, upgrades and challenge progress.

I just tried this on one of the saves I had and it did not carry anything across, so if it happened to you then it may be an unintended glitch.

Restarting levels kept the upgrade progress for me. If I went too far to get an upgrade, restarting the level would remember the ones I had already collected

Character upgrade #7 is way off, after the combat arena there’s a wall run, then a grapple, then enemies, then whem you enter the next area which is alot bigger the wall run directly to the left will take you to the correct grapple

No it’s not working because if you enter in the dragon if you select restart from the beginning of the level. You will respawn inside the dragon.
This guide is very misleading. I got the same issue.

Followed the guide exactly and did all challenges and I’m still 1 weapon upgrade short…Well guess I’m done with this game unless they eventually either create chapter select or NG+. There’s no excuse when the first two games had actual replayability. I’m not going to start over from scratch again only to probably encounter the same problem. What a waste of time.

Followed the guide, the chapter selection menu shows that I collected all upgrades, also did all the challenges and received the reward. However, I still need one weapon orb to get the trophy.
Any ideas or should I wait for an update?

It is Weapon Upgrade #38 that you are looking for, at the end of Midnight Snack chapter, for some reason that chapter collectibles show one less weapon orb.
